Six Sigma Can Help Project Managers Improve Results

If it was easy to improve business results, results would always improve. Obviously, this is not the case. Business leaders understand the power and usefulness of managing the improvement of key business results through projects and process improvement teams. That is why business leaders use project managers to address the toughest process improvement issues they face.
It only makes sense, then, for project managers to be trained in how to improve processes through improving key performance metrics. And there is no better approach to process improvement than the application of Six Sigma tools and methods. It is a discipline that focuses on these very issues—process improvement driven by key measure improvement. Moreover, the disciplines of project management (PM) and Six Sigma are not only similar, they are complementary.
The similarities between project management and Six Sigma include:
·         Use of projects as the avenue for improvement.
·         Utilization of established project management techniques to effectively manage a project and project teams.
·         Necessity of actively involved and proactive project sponsors or champions to help ensure project success.
·         Life cycle and phases.
·         Need for a well-trained project facilitator to lead the effort.
Six Sigma adds additional dimensions to project management:
·         Powerful set of process improvement steps and tools.
·         Statistical and process thinking, to understand and improve results.
·         Understanding of variation, to reduce knee-jerk reactions.
·         Quantitative analysis, to base decisions on facts and data.
Key metrics, if established correctly, reflect the capability of underlying processes. To improve any key metric, then, it only makes sense to improve the underlying process. As the quality guru Edwards Deming once said, “If you can’t describe what you are doing as a process, you don’t know what you’re doing.” A strategy that focuses on the key metrics that describe the process is an effective way to improve results. And a fact-based and logical approach addressing the root causes of problems must be applied by project teams.

DMAIC—Road Map to Improving Results

The Six Sigma road map to improving business results is DMAIC (define, measure, analyze, improve, and control), a proven set of steps that can be applied to any process in any industry. The five DMAIC steps are easy to understand, make total sense, and match up well with the established project phases, as depicted in the outside circle in figure 1.

Figure 2 depicts the DMAIC steps as an iterative process with the root-cause formula at the center of the DMAIC wheel.

Step One—Define

As does any project, the Six Sigma define step requires extensive planning and scoping to ensure that the project is set up correctly. The project manager develops the project charter, ensures proper sponsorship for the project, and acquires appropriate cross-functional team members. Timelines are established, proper training on the DMAIC steps is given to all stakeholders, and ground rules are developed. Additionally, key measures are agreed upon that link the project to the business unit’s strategy. The key measures must show sustained improvement to ensure project success. High-level process maps are also developed by the team to help with scoping the project and consistent process understanding.

Step Two—Measure

·         Specific data that is needed but is not available
·         Available data that is not accurate or not believable
·         Current measurements that are not helpful
·         Available data that is too much or too little

Many teams skip this important step, a classic mistake with lasting consequences. In the measure step, the team develops a data-collection plan to ensure the accuracy of the measurement system. Process decisions must be based on sound and accurate data; not on guesses, estimates, or anecdotal comparisons. Data is stratified in various ways (by product, region, customer, shift, and so on) to help scope the project. An example of such data is shown in figure 3, a box plot stratifying data by region.

Step Three—Analyze

Once the team has gathered the data and made the charts, they begin to look for clues to the improvement path through the key metrics. Various statistical tools can be used to stratify the data to reveal the important information and logical next steps. Process analysis can uncover bottlenecks and constraints, while root-cause analysis can hone in on the key measure drivers. Figure 4 shows a scatter plot, a tool that can help the team visualise relationships between variables or measures.

Note that the team has not made any changes or recommendations to the process yet. Another common mistake teams often make is to jump right to the improve step, trying to solve the problem without truly understanding its underlying processes and root causes. Going through the DMAIC steps in order is vital to project success and to seeing quantitatively if the key measure under study is improving. Utilizing the DMAIC steps correctly actually speeds up a project because the team now has a path to follow.

Step Four—Improve

The improve step verifies and validates recommendations and demonstrates, with data and charts, sustained improvement before final process changes are implemented. A process can be extremely complicated. Without proper testing and validation, there is no way to ensure that the final recommendation actually does make a sustained difference. Figure 5 shows evidence of breakthrough and sustained improvement in a key metric, the goal of every Six Sigma project.

Step Five—Control

Once improvements have been verified, the new process must be implemented and then handed off to the ultimate process owners. As in the closure phase of project management, in the DMAIC control step, the team closes down the project and hands off the final recommendations to those closest to the process. This step requires training the recipient organization on the data collection plan and how to maintain and interpret the key metric charts. A reaction and audit plan must be put in place to ensure that the improvements are maintained over the long term and that the results do not drift back to previous levels.
The essence of control is to maintain long-term gains. Without proper and effective efforts made at this step, organisations can easily work on the same problem over and over again because of the tendency for things to go back to the way they were before project initiation.

Improving business results is important in every organization. Project managers are often the change agents charged with leading the improvement efforts. Understanding and incorporating the Six Sigma DMAIC steps into every project can help project managers not only be more effective but can lead to breakthrough results. Six Sigma for Information Technology Professionals

The application of Six Sigma in the IT service sector has resulted in changes in methodologies and tools. Process improvement managers must transform programs to suit their industry needs and experts must tailor the tools for successful deployment.
he methodologies and framework have, ironically, occasionally lagged behind as they cope with different industries. DMAIC (define, measure, analyze, improve, control) is applied the same way in the information technology (IT) services sector as it was in manufacturing. Some of the challenges facing Six Sigma in the IT sector are:

  •          Lengthy projects

Historically Six Sigma has been termed a project-based approach to improvements. Each project, however, could take between five weeks and six months. In the IT services sector the length of the project is often too long to realize the benefits. Projects are completed, resources are re-aligned and team members are transferred to other teams or sent to onsite assignments. These changes affect the cohesiveness of improvement teams. Many Six Sigma projects are either delayed or canceled due to lack of participation.

·         Minimize the Project Duration

·         A revised approach to Six Sigma should include a DMAIC life cycle of not more than three weeks, and the complete Six Sigma project should not take longer than three to five weeks. Six Sigma remains a project-based approach, but shortening the duration of the projects will eliminate frequent changes at the organization level, and teams will see projects through to completion. Six Sigma methodology and tools must be ingrained into the process framework so that it becomes part of “business as usual.” This reduces the cycle time for executing projects. 
A successful Six Sigma program empowers employees with problem solving tools. The benefits of Six Sigma are realized when employees or teams use Six Sigma tools, methodologies and philosophies as part of their day-to-day activities. Though not project-based these improvements drive the true bottom-line.



Six-Sigma as a Data Driven Approach

The IT services sector as a whole is still evolving when it comes to metrics. Companies are investing huge amounts of effort in arriving at “good indicators” of project/organizational health. It is difficult to have a database created for a team, which results in a longer measure phase. In the absence of data, personal opinions take over and adversely impact the effectiveness of the framework. As projects stretch and lose their focus, teams lose faith in Six Sigma.
The strength of Six Sigma lies in the data driven approach, hence it has to be supported by a well-implemented metrics program throughout the organization. With the inclusion of Lean in the Six Sigma framework, practitioners can use fewer data oriented tools.

Software engineering activities are largely manual and are greatly dependent on the skill of the developer. The software engineering process rests heavily on manual processes. Results have some inherent inconsistencies because of the varying capabilities of individual developers. The new approach has to focus on automation and optimizing the learning curve. With the majority of the organization’s costs going toward manpower, increasing employee knowledge is core to management. Companies are focusing on support functions such as organizational training and cultural awareness classes. Six Sigma projects create strong processes that enhance learning and reduce costs without compromising the efficacy of the function. A focused application of Six Sigma concepts in developing the knowledge management processes would yield positive results within the services sector.

Choosing the Methodology

Unlike repetitive manufacturing processes, software development is an engineering activity and, therefore, DMAIC fails to help achieve improvements by inculcating quality into the software engineering process. Some companies are exploring options of inculcating Design for Six Sigma (DFSS) tools/methodologies into the software engineering process – these still need to be integrated with the software engineering frameworks like the capability maturity model integration (CMMi) and ISO (the worldwide federation of national standards bodies for approximately 130 countries). It is important to remember software engineering activities are not repetitive; the true benefit lies in integrating tools into the frameworks like CMMi and ISO.
Organizations are working on applying Six Sigma tools as part of the software engineering practices. Some of the tools that have a wider application can be:
  •         Failure mode effect analysis (FMEA) helps organizations reveal the overall system architecture for any kind of failure and helps reduce potential test defects especially in system and field testing.
  •         QFD used during the requirements gathering and analysis phases help prioritize requirements and high- level technical solutions by providing engineers leads into areas to be considered in the system.
  •       Design of experiments (DOE) is used in test phases to identify test cases that best match the expectations from the system. This is a useful approach when there are multiple interactions between the features of a product. DOE can also assist in optimizing software and hardware resources in a complex infrastructure project.
  • Although only a few tools are mentioned here, that does not limit the applicability of other Six Sigma tools in an IT service organization. As industry awareness grows, more tools are used.

Conclusion

Changes in the application of Six Sigma tools and methodology are evident in many different forums. Change will only become more prevalent as the need for being more competitive becomes a reality. Like any initiative in a business sector, process improvement managers need to transform Six Sigma to suit their industry needs. Six Sigma experts must tailor the tools for successful deployment and thereby help organizations improve their bottom lines. Google Android Market 2014

According to the latest release of Google Inc. , the first Android platform statistics for 2014 by Android Developers, Android version 4.1 to 4.3 Jelly Bean has acquired the maximum share which is 59.1 percent of the total Android market share. 

Whereas the newly launched Android version 4.4 KitKat has also garnered good strength in the market with 1.4 percent of the overall share. While the older versions like 2.3.3 and 2.3.7 Gingerbread and 4.0 Icecream Sandwich are losing their market share substantially, which is just 21.2 and 16.9 percent respectively.

If we check the records from 2nd Dec 2013, Gingerbread and Icecream Sandwich both suffered a substantial loss in their market shares by 2.9 and 1.7 percent respectively. Froyo also marked a decrement in its share by 0.3 percent. Loss in these previous versions does not only affect the Jelly Bean shares but Kitkat also fetched some of the shares. 

Whereas, Honeycomb remained unchanged with 0.1 percent of the overall market share. A previous study of Android Market Share by Wikipedia shows:-
After the launch of Jelly Bean in late 2012, many Smartphone manufacturers such as Samsung, Sony, HTC etc. opted for the Jelly Bean installed devices. Local vendors like Micromax, Huawei, ZTE, Karbonn etc are playing a vital role for the Android market share by decreasing the average selling price and offering devices with latest versions of Android at prices which are much less than the other global vendors. 
Starting Q3 2012 and up to Q4 2013 the number of Android Smartphones sold in the market were powered by the Jelly Bean Android version.
