Six Sigma Can Help Project Managers Improve Results

If it was easy to improve business results, results would always improve. Obviously, this is not the case. Business leaders understand the power and usefulness of managing the improvement of key business results through projects and process improvement teams. That is why business leaders use project managers to address the toughest process improvement issues they face.
It only makes sense, then, for project managers to be trained in how to improve processes through improving key performance metrics. And there is no better approach to process improvement than the application of Six Sigma tools and methods. It is a discipline that focuses on these very issues—process improvement driven by key measure improvement. Moreover, the disciplines of project management (PM) and Six Sigma are not only similar, they are complementary.
The similarities between project management and Six Sigma include:
·         Use of projects as the avenue for improvement.
·         Utilization of established project management techniques to effectively manage a project and project teams.
·         Necessity of actively involved and proactive project sponsors or champions to help ensure project success.
·         Life cycle and phases.
·         Need for a well-trained project facilitator to lead the effort.
Six Sigma adds additional dimensions to project management:
·         Powerful set of process improvement steps and tools.
·         Statistical and process thinking, to understand and improve results.
·         Understanding of variation, to reduce knee-jerk reactions.
·         Quantitative analysis, to base decisions on facts and data.
Key metrics, if established correctly, reflect the capability of underlying processes. To improve any key metric, then, it only makes sense to improve the underlying process. As the quality guru Edwards Deming once said, “If you can’t describe what you are doing as a process, you don’t know what you’re doing.” A strategy that focuses on the key metrics that describe the process is an effective way to improve results. And a fact-based and logical approach addressing the root causes of problems must be applied by project teams.

DMAIC—Road Map to Improving Results

The Six Sigma road map to improving business results is DMAIC (define, measure, analyze, improve, and control), a proven set of steps that can be applied to any process in any industry. The five DMAIC steps are easy to understand, make total sense, and match up well with the established project phases, as depicted in the outside circle in figure 1.

Figure 1 DMAIC Iterative Steps
Figure 2 depicts the DMAIC steps as an iterative process with the root-cause formula at the center of the DMAIC wheel.
Figure 2 PM Phases and DMAIC Steps

Step One—Define

As does any project, the Six Sigma define step requires extensive planning and scoping to ensure that the project is set up correctly. The project manager develops the project charter, ensures proper sponsorship for the project, and acquires appropriate cross-functional team members. Timelines are established, proper training on the DMAIC steps is given to all stakeholders, and ground rules are developed. Additionally, key measures are agreed upon that link the project to the business unit’s strategy. The key measures must show sustained improvement to ensure project success. High-level process maps are also developed by the team to help with scoping the project and consistent process understanding.

Step Two—Measure

·         Specific data that is needed but is not available
·         Available data that is not accurate or not believable
·         Current measurements that are not helpful
·         Available data that is too much or too little
Figure3 Box Plot
Many teams skip this important step, a classic mistake with lasting consequences. In the measure step, the team develops a data-collection plan to ensure the accuracy of the measurement system. Process decisions must be based on sound and accurate data; not on guesses, estimates, or anecdotal comparisons. Data is stratified in various ways (by product, region, customer, shift, and so on) to help scope the project. An example of such data is shown in figure 3, a box plot stratifying data by region.

Step Three—Analyze

Once the team has gathered the data and made the charts, they begin to look for clues to the improvement path through the key metrics. Various statistical tools can be used to stratify the data to reveal the important information and logical next steps. Process analysis can uncover bottlenecks and constraints, while root-cause analysis can hone in on the key measure drivers. Figure 4 shows a scatter plot, a tool that can help the team visualise relationships between variables or measures.
Figure 4 Scatter Plot
Note that the team has not made any changes or recommendations to the process yet. Another common mistake teams often make is to jump right to the improve step, trying to solve the problem without truly understanding its underlying processes and root causes. Going through the DMAIC steps in order is vital to project success and to seeing quantitatively if the key measure under study is improving. Utilizing the DMAIC steps correctly actually speeds up a project because the team now has a path to follow.

Step Four—Improve

The improve step verifies and validates recommendations and demonstrates, with data and charts, sustained improvement before final process changes are implemented. A process can be extremely complicated. Without proper testing and validation, there is no way to ensure that the final recommendation actually does make a sustained difference. Figure 5 shows evidence of breakthrough and sustained improvement in a key metric, the goal of every Six Sigma project.

Step Five—Control

Once improvements have been verified, the new process must be implemented and then handed off to the ultimate process owners. As in the closure phase of project management, in the DMAIC control step, the team closes down the project and hands off the final recommendations to those closest to the process. This step requires training the recipient organization on the data collection plan and how to maintain and interpret the key metric charts. A reaction and audit plan must be put in place to ensure that the improvements are maintained over the long term and that the results do not drift back to previous levels.
The essence of control is to maintain long-term gains. Without proper and effective efforts made at this step, organisations can easily work on the same problem over and over again because of the tendency for things to go back to the way they were before project initiation.

Conclusion

Improving business results is important in every organization. Project managers are often the change agents charged with leading the improvement efforts. Understanding and incorporating the Six Sigma DMAIC steps into every project can help project managers not only be more effective but can lead to breakthrough results. Attaining a Six Sigma Green Belt certification is the best approach for project managers who want to demonstrate that they are ready to accept the challenge of improving their organization’s business results.

6 unexpected ways Six Sigma can benefit your company

Six Sigma is a management methodology which allows companies to use data to eliminate defects in any process. For a process to have achieved Six Sigma, a process must not produce a defect - that is anything outside of customer specifications - more often than 3.4 times per million opportunities.
Six Sigma works through the use of two sub methodologies; DMAIC which stands for Define, Measure, Analyze, Improve and Control and is used for existing processes, and DMADV which is used for new processes and stands for Define, Measure, Analyze, Design and Verify.
Implementing Six Sigma within a business offers a number of benefits. However there are six key advantages that this methodology will offer any company.

1: Improved Customer Loyalty
Any business wants to retain its customers. Indeed, this is a significant factor in determining the success of a firm. But, of course, customer loyalty and retention only ever come as a result of high levels of customer satisfaction.
Surveys suggest the reasons given by most customers for not returning to a business are dissatisfaction with the experience and employee attitude. Often a company will not even know they have a dissatisfied customer as they will simply take their businesses elsewhere.
Implementing Six Sigma reduces the risk of your company having dissatisfied customers, for once training is complete, so few experiences should be outside of their specifications. To achieve this you may want to consider running a voice of the customer study which helps your business understand which of your products attributes are critical to the customer's perception of satisfaction.

2: Time Management
Employing a Six Sigma methodology at your business can help employees manage their time effectively, resulting in a more a efficient business and more productive employees. Users are asked to set SMART goals and then apply the data principles of Six Sigma to those goals. This is done by looking at three key areas; learning, performance and fulfillment.
For instance, under learning, a practitioner of Six Sigma might ask themselves; how often do interruptions take me away from my task and how many of these interruptions require my attention?
Similarly, under performance, they might consider how their practices are helping them reach their professional goals. Users can then create an action plan, the result of which can be employees who are up to 30 per cent more efficient and who are happier in themselves, having achieved a better work-life balance.

3: Reduced Cycle Time
Unfortunately, most projects firms embark on end up extending beyond their original deadline often because there are changes in project scope or there is a shift in management policy.
By using Six Sigma, a business can set up a team of experienced employees from all levels within the organization and from every functional department. This team is then given the task of identifying factors that could negatively affect the project leading to long cycle times.
They can then be tasked to find solutions to these potential problems. This method allows business to create shorter cycle times for projects and stick to those schedules, with many firms reporting reductions in cycle times of up to 35 per cent.

4: Employee Motivation
Every business, if destined to succeed, needs its employees to act in the right way - but for employees to do so there must be sufficient motivation. Indeed, organizations who are willing to fully engage with employees have consistently demonstrated 25 – 50 per cent increases in productivity.
Sharing Six Sigma problem solving tools and techniques will allow for employee development and help create a climate and systems for employee motivation.

5: Strategic Planning
Six Sigma can play an integral part in any strategic vision. Once your business has used a created a mission statement and carried out a SWOT analysis, then Six Sigma can help you focus on areas for improvement.
For instance, if your business strategy is based on being a cost leader in the market, then Six Sigma can be used to improve internal processes, increase yields, eliminate unnecessary complexity and gain or maintain lowest cost supplier agreements. In fact, whatever your strategy happens to be, Six Sigma can help make your company the best at what it does.

6: Supply Chain Management
As previously mentioned, the aim of Six Sigma is to have a defect rate of less than 3.4 per million, and your suppliers have a major influence on whether this target is met. One of the possible ways to reduce the risk of defect is to use Six Sigma to drive down the number of suppliers your businesses has, as this in turn reduces the risk of defects.
It’s also important to understand if your supplier is planning to implement any changes. For instance, a change in machinery can have an effect like the ripples from a rock thrown into a pond. The most successful firms drive their Six Sigma improvements as far up the supply chain as possible.

Scope of Mobile App Development fresher in India

It has been only few years since the technology bubble burst in India that the response and interest in mobile app development has increased exponentially. Some key factors that have contributed to this outstanding growth are the increased users of internet, cellular services and app downloads of various kinds for various purposes. Technology is transforming and rejuvenating at a very fast pace.
Within such a short period of time OS' have become favorite and engaging and one amongst many attractive factors where one such OS is Android, that has become a favorite of millions of mobile developers and users.
Android is an open source Linux based operating system designed specifically for Smartphone’s and tablets. In such a short span of time, the growth of Android market has been fabulous and a lot of case studies have been conducted. The ease of use coupled with convenience and entertainment factor have been the powerful features of this technology.

Use of mobile phone has been rising in the past few years and customers are always demanding unique, creative, interesting and entertaining applications to meet their varied interests and likes on a day-to-day basis.
That’s the reason most of the IT and technology & innovation companies are shifting from basic multimedia phones to much more interesting Smartphone’s which are loaded with functions and applications to make lives easier and entertaining for the users. Nokia, Samsung, HTC, Sony etc. is making constant efforts to bring out something exclusive in the markets to satisfy the large pool of mobile users.
Many companies are working just on developing android, iOS and Windows based applications.

What are Apps, how are they developed and how are they attracting users?

Apps are application software designed to run on mobile phones and tablet computers. App is shortened for application software since 2010 and the popularity of apps is continually on rise since then. The development of apps is the procedure of developing applications, which acts as an added feature in any handheld device. Downloading apps that are developed via mobile application development process is much easier nowadays, thanks to the continuous effort of developers.

They can be downloaded either by using several different mobile software distribution platforms available in the technical market or it can also be taken from application stores. Today, these applications are readily available that a good number can be found as pre-installed applications in the mobile devices before starting to use one.

The process of communicating with each other has taken remarkable upgrades and it is all because of the remarkable concept of developing an application based on technology.

The mobile application development technology is growing day by day and so the number of various applications developed for supporting mobile devices.

Mobile phones have become a necessity for mankind, and thus the demand is ever on the increase. No matter, the applications are simple or complex; it is giving contribution in some other way to the end user. In today's touch technology on regularly used Smartphone’s have added advantage mainly for the large number of users.
Some of the factors that are kept in mind before developing apps include design for touch, as designing the mobile app around touch and ergonomics is very important in today's market, following existing UI conventions, awareness of different screen sizes on different Smartphone’s, target audience and pricing.

Although most of the daily and regularly used apps are free, but there are apps in the market that are priced according to the functionality they provide. Therefore it is always imperical to value the innovation and creativity before setting the price as per the market standards.
There are several benefits anchored to mobile software development, as a user can access to his mails, can chat with friends online etc.

How big is the demand and growing need for apps in today's digital world?

The demand for more innovative, easy to use, and convenient apps is an everyday growing phenomenon and the developers are the first people to be aware of that, since they receive the feedback instantly on the download page. So, the future of any operating systems for smartphones and the apps that are based and designed on that are more on the positive side and they are expected to grow.
One of many such OS' is Android, whose fanbase and a user is beyond imagination. It has opened a new stream of technological advancements, and more interestingly, there seems no end to experimenting and evolving new applications and mobile phones using this innovative and dynamic technology. In future the usage of this technology is bound to increase because of its flexibility to develop applications of different kinds.
When it comes to paid apps, those apps that are generally not hugely popular, there is the scope for growth and the dynamic and interesting apps are readily available at cost effective prices.
A large number of companies are introducing interactive apps to stay in touch with their customers; where the measures and steps range from launching and promoting a brand to popularizing an existing brand, in which everything is being done the appropriate OS' way because the market for their respective apps is huge and flexible.
For example- if one wants a chat application or wish to have a virtual game, or want a lifestyle application, there is always the common answer for all the needs according to the Smartphone one uses. It totally depends on the imagination and skills of the developers that what they wish to create out of this amazing technology and see how users accept it.

Google Android Market 2014

According to the latest release of Google Inc. , the first Android platform statistics for 2014 by Android Developers, Android version 4.1 to 4.3 Jelly Bean has acquired the maximum share which is 59.1 percent of the total Android market share.

Whereas the newly launched Android version 4.4 KitKat has also garnered good strength in the market with 1.4 percent of the overall share. While the older versions like 2.3.3 and 2.3.7 Gingerbread and 4.0 Icecream Sandwich are losing their market share substantially, which is just 21.2 and 16.9 percent respectively.
Based on a new study of the Android market share, the distribution of shares for different Android versions can be seen here.

If we check the records from 2nd Dec 2013, Gingerbread and Icecream Sandwich both suffered a substantial loss in their market shares by 2.9 and 1.7 percent respectively. Froyo also marked a decrement in its share by 0.3 percent. Loss in these previous versions does not only affect the Jelly Bean shares but Kitkat also fetched some of the shares.

Whereas, Honeycomb remained unchanged with 0.1 percent of the overall market share. A previous study of Android Market Share by Wikipedia shows:-
After the launch of Jelly Bean in late 2012, many Smartphone manufacturers such as Samsung, Sony, HTC etc. opted for the Jelly Bean installed devices. And those devices which were upgradable joined the league of Jelly Bean. Jelly Bean is able to acquire such a large market share because of the abundant availability of such devices in the market.

Local vendors like Micromax, Huawei, ZTE, Karbonn etc are playing a vital role for the Android market share by decreasing the average selling price and offering devices with latest versions of Android at prices which are much less than the other global vendors.
Starting Q3 2012 and up to Q4 2013 the number of Android Smartphones sold in the market were powered by the Jelly Bean Android version.

Looking at the current scenario, it is quite evident that Jelly Bean is the dominant platform when it comes to Android versions. Jelly Bean is largely responsible for taking Android Smartphones far ahead of the other Smartphones which ran on different Operating Systems like iOS, Windows etc.

Focusing on the newly launched Android version KitKat, with the sleekness and simplistic usage that this version offers, it is highly likely that Kitkat will be skewing the shares of Jelly Bean and will also maintain a strong hold over other mobile operating systems, even in the near future.
